How Comfrt turned a stalled membership launch into one of Shopify's fastest-growing paid clubs with Rivo

We knew this would work, but the scale of it, 2.2x repeat purchase rate, members ordering eleven times more frequently, it exceeded what we modeled. At Comfrt, the numbers always seem to outpace what feels possible. It's humbling. And it proved the work we put in actually moved behavior, not just collected discounts.

A community that never set out to sell hoodies

Comfrt did not set out to sell hoodies. They set out to make people feel better.

The brand was built around one physical idea: a slightly weighted, impossibly soft hoodie that feels like being held. That idea found an audience fast, and the audience turned into something closer to a support group. Customers do not review Comfrt the way people review clothing. They write about the week they got through, the flight they survived, the days the hoodie was the only thing that helped.

That community made Comfrt one of the fastest-growing brands on Shopify, with a fully headless storefront and a mobile app that reached six figures of users within a month of launching. It also created an obligation. When customers tell you a product changed their life, a discount code is a strange way to say thank you.

A program they had designed and could not build

In March 2025, Comfrt's retention team began building. A membership program sat at the top of the priority list. Not a points program. They wanted a paid club built on real cash-value credit, with benefits that reflected what Comfrt actually is.

The plan came together quickly: tiers, credit values, benefit structure, UX designs, launch sequencing. Then it stopped, and it stayed stopped for a year. Comfrt had signed with another membership provider first. That provider could not support Comfrt's headless storefront, and refer-a-friend credits, one of the pillars of the planned program, could not be built at all. The program never launched. Not a soft launch, not a pilot. It sat in a deck while the community kept asking.

The bar for a replacement was unusually high, because Comfrt does not sell in one place. A membership program had to work identically across a custom headless storefront, a fast-growing mobile app built with Fuego, email, SMS, push, and retail stores already on the roadmap. Most platforms assume a standard Shopify theme. Comfrt has never had one.

The recommendation to talk to Rivo came from inside the building. Comfrt's founder, Hudson, had spoken with a few other founders about membership platforms and came back with a clear answer: go with Rivo. It was easy to get up and running. Implementation was smooth.

The biggest insight was that VIP couldn't feel like a cost. This had to feel like a gift to the community, not an ask. A $9 annual membership that gives back $10 immediately says: we're rewarding you for being here, not asking you to bet on us. That's the difference between a loyalty program and a club people actually want to join.

Real money back, in a club worth paying for

Rivo and Comfrt kicked off in January 2026 and spent four months building ComfrtClub properly rather than quickly.

Credit instead of points

Every ComfrtClub benefit is denominated in real store credit. Members earn a percentage back on every order, plus credit on their birthday, credit for joining, and credit for referring a friend. Nobody has to work out what points are worth. Credit is money, and it spends like money.

Two tiers, and a price designed to be an easy yes

  1. ComfrtClub Insider (free): 5% back in credit on every order, plus referral and birthday credit.
  2. ComfrtClub VIP ($9 per year): 15% back in credit, a $10 signup credit, birthday credit, free standard shipping, free returns, early access to drops, members-only colorways curated by Comfrt's product team, and Comfrt's Mental Wellness content series

That last benefit gives the program its character. VIP members receive original content from therapists, yoga instructors, and others in Comfrt's wellness network. It is a membership perk that is not a discount, and it cannot be copied by discounting.

The price was never about the fee. A $9 membership that hands back $10 the moment you join is not a purchase decision, it's a formality.

A 90-day rhythm, wired into every channel

ComfrtClub credit expires 90 days after it's earned, which turns every purchase into the start of a return trip: earn credit, get reminded, come back, spend it, earn again. More than 25 Rivo events feed Comfrt's Klaviyo and push flows, including credit earned, credit expiring, membership signups and payments, referrals, and favorites. Comfrt also replaced the native Shopify account page with Rivo's white-labeled hub, branded "For You," with powered-by branding switched off entirely. To a Comfrt customer, it is simply Comfrt.

A door that was only open for 24 hours

The launch strategy is worth studying on its own, because Comfrt did not announce a membership program. They created a moment.

First, the people who would tell them the truth

Rather than flip a switch, Comfrt gave their creator community first access through an unlisted page in late May. Creators used the program, talked about it with their audiences, and reported everything that felt wrong while the stakes were still low.

Then, one day of free VIP, behind an app download

ComfrtClub opened to everyone on June 2, 2026. For the first 24 hours, and only the first 24 hours, VIP was free. The offer ran through a Recart popup that sent visitors to the App Store to download the Comfrt app and claim it.

Three things were stacked in a single ask: a brand people are genuinely attached to, a club with real exclusivity, and a window that was about to close.

71% conversion rate on the launch popup. Seven in ten visitors who saw it went to download the app and join. Recart, Comfrt's popup provider, published the launch as a case study of their own. In their words, they had never seen a number like it, and it is likely close to a record for any popup, anywhere.

The strategic move underneath it: the club was not just the thing being launched, it was the reason to install the app. A retention program did acquisition work for a completely different channel on day one, and it seeded the membership base with a founding cohort large enough to make everything that followed measurable within weeks.

RESULTS

Two months, and a different company

Within roughly two months of opening, ComfrtClub had grown into one of the fastest-growing paid membership programs on Shopify, and it is still compounding: the free Insider tier grew more than 50% in a recent three-week window alone.

The most telling number is not the size of the program. It is the share of members who chose to pay. More than one in three ComfrtClub members are paying VIP members. For a program where a genuinely generous free tier sits right next to the paid one, that ratio is the clearest signal available that this community wanted to belong, not just to collect.

Members behave differently in every direction

  • 2.2x repeat purchase rate: Members repurchase at more than double the rate of non-members.
  • +25% AOV: Member orders are a quarter larger than non-member orders.
  • 4x lifetime spend for redeemers: Members who have cashed in credit at least once spend roughly four times what members who only ever earn it spend, and they are far more likely to still be active.
  • VIP outperforms free by 2x to 2.3x: Paid VIP members roughly double free Insider members on lifetime spend and order count, and nearly all of them have been active recently.
  • 23.7% redemption rate: Roughly one in four earned credits gets spent, which is what keeps the 90-day cycle turning.

Rivo also ran a before-and-after study on paid members, comparing each member's order frequency in the month before they joined to the month after. Members ordered more than 11 times more frequently. Over the same window, a control group of comparable repeat customers who never joined was flat to slightly slower. That gap is what separates a membership from a discount: it points to the club changing behavior, not just collecting the customers who were already Comfrt's best.

What the club did to everything else

The second-order effect surprised the team more than the membership numbers did. Once ComfrtClub existed, it changed what every other campaign was able to say. Before the club, a campaign had two settings: announce something, or discount something. After the club, Comfrt had a third. Every drop, every product launch, every app push could now be framed as a member benefit, and the results moved accordingly.

Members-only product, and early access

On June 25, Comfrt released their first ComfrtClub exclusive product, the Wild Berry colorway. On July 15, ComfrtClub members got the Varsity collection 24 hours before everyone else. The engagement was not incremental.

The Wild Berry exclusive hit 20% click rate on SMS. I'd never seen engagement at that level before. It completely changed how we thought about member messaging. The community wasn't just interested in discounts, they wanted access. That was the moment we understood what ComfrtClub could do across every channel.

Credit became the incentive for everything, not just orders

On July 14, Comfrt offered $5 in ComfrtClub credit to anyone who downloaded the app. It is a small campaign with a large idea inside it. The credit currency built for loyalty turned out to be the cheapest, highest-performing incentive Comfrt had for any behavior they wanted more of, because the reward can only be spent back into Comfrt.

The $5 app download campaign was strategic. Our ComfrtClub members are already our best app users. We wanted to deepen that behavior. Credit as an incentive for anything we want turned out to be incredibly effective. The reward only spends back into Comfrt, so there's no leakage. Once we saw that work, we started asking: what else can we drive with ComfrtClub credit?

A single referral day that broke the chart

On July 30, International Day of Friendship, Comfrt sent one email reminding members of the give $10, get $10 referral offer. One email, one day, no discount to the store. The referral program had been sitting there the whole time. What it needed was a reason to be mentioned.

Credit-back is a dial, not a setting

For a summer promotion, Comfrt did something a points program or a coupon could never do. Instead of discounting the site, they turned member credit-back up for a limited window and told members only.

No sitewide sale. No damage to price integrity. No new customers trained to wait for a discount. Comfrt simply became more generous to the people who had already committed. Internally, it reset the conversation: retention stopped being the line item that had to be justified and became the one leadership asks about first.

What comes next

The club is now the referral reward. In late July, Comfrt relaunched referrals so a referred friend receives a free year of ComfrtClub VIP rather than a discount code. The membership itself became the invitation.

Credit crossed into retail. ComfrtClub credit went live at Shopify POS in June, so the club follows members from the app to the website to the store.

The first renewals arrive in early 2027. VIP is an annual membership, so the founding cohort reaches its first renewal decision in January.

The repeat purchase rate validates the club. But it's built on something deeper: Comfrt was never just about sweats. The mental wellness mindset, available to everyone, that's what built this community in the first place. ComfrtClub is how we reward and deepen that existing connection. Members coming back isn't just about loyalty mechanics. It's because they're already part of something that means something.
